The challenge

Cafune by Lee was doing the hard part well — the food and the room. What it did not yet have was an operating rhythm that connected the kitchen to the delivery platforms to the customer coming back a second time.

Three things were pulling against each other:

  • The platforms set the terms. Swiggy and Zomato each have their own economics, promotion mechanics and ranking behaviour. Run as an afterthought to the dine-in business, they quietly decide margin for you.
  • The kitchen and the listings drifted apart. Menu, pricing and availability were maintained separately from what the platforms showed, so the customer's experience did not always match the intent.
  • No repeat mechanism. Acquisition was happening; there was no deliberate reason for a first-time delivery customer to become a regular.

The engagement was explicitly not a software project. It was a weekly operating partnership: decide what to change, change it, read the result, decide again.

Our approach

We treated the kitchen, the platforms and the customer as one system, on the view that tuning any one of them in isolation just moves the constraint somewhere less visible.

1. Read the unit economics per channel

Dine-in, Swiggy and Zomato were separated out so each could be judged on its own contribution rather than blended into one revenue line. Commission, packaging and discount load were treated as real costs, not as marketing spend.

2. Get the operational base right first

Petpooja advisory covered the unglamorous part: menu structure, item mapping, pricing discipline and availability, so the same intent reached every channel. Growth work on top of an inconsistent base produces noise, not signal.

3. Work the platforms deliberately

Listing quality, item naming, photography, promotion selection and rating recovery were treated as levers with known trade-offs rather than as switches to leave on.

4. Build a reason to come back

Customer growth work focused on the second and third order rather than the first, because that is where the margin actually is once acquisition cost is paid.

5. Review weekly, change one thing at a time

A weekly cadence with a short agenda: what moved, what we changed, what we change next. Single-variable changes so the result is attributable.
