Claude adoption consulting — find the workflows worth building

We observe how your teams actually work after training, identify the repetitive high-value workflows, and rank them by business value — so the build queue is decided by evidence rather than by whoever asked loudest.

Target audience

For organizations past the pilot stage

Teams are trained or self-taught, usage is real, and the question has changed from "can we use this?" to "where is this actually worth investing?"

Who commissions it

  • CIO / CTO — needs a defensible investment case and a governance model.
  • COO — needs to know which operational workflows change first.
  • Transformation leads — need a portfolio, not a list of ideas.
  • Heads of Engineering — need to know what to build and what to leave alone.

Good signals you are ready

  • Claude is in daily use by at least a few teams
  • Several competing ideas about what to automate
  • No agreed way to compare them
  • Pressure to show business impact, not activity

Engagement shape

The business problem

Everyone has ideas. Nobody has evidence.

Opportunity lists assembled in workshops reflect who was in the room. They over-represent visible, articulate work and miss the repetitive tasks people have stopped noticing they do — which is usually where the value actually sits.

Why workshop-only discovery fails

  • People describe the process they are supposed to follow
  • Volume and frequency are guessed, not measured
  • Exceptions — the expensive part — go unmentioned
  • Ranking becomes a negotiation between departments

What we do instead

  • Observe the work as it runs, with the team
  • Trace where time and handoffs actually go
  • Score candidates on value, effort, risk and readiness
  • Present a portfolio leadership can rank openly

Where value usually hides

The workflows that keep surfacing

Illustrative candidate types, not claims about your organization. What is true for you comes out of the observation window.

Business operations

Repetitive knowledge work

  • Document intake and structuring
  • Support triage and routing
  • Report and summary production
  • Research and competitive scanning
  • Policy and compliance checks
  • Internal knowledge retrieval

A ranked shortlist with volume, effort and owner attached.

Engineering and technical

Delivery-side workflows

  • Code review assistance
  • Test generation and coverage
  • Migration and refactor sweeps
  • Incident summarization
  • Documentation upkeep
  • Internal tooling and MCP integrations

Candidates scoped tightly enough to be built and evaluated.

Process

How discovery runs

Two to four weeks, ending in a readout your leadership team can make decisions from.

  1. 01

    Framing

What "valuable" means here, agreed up front.

  2. 02

    Workflow observation

Sitting with teams as the work actually runs.

  3. 03

    Opportunity discovery

    Candidates named, sized and evidenced.

  4. 04

    Prioritization

Scored on value, effort, risk and readiness.

  5. 05

    Governance model

Decision rights, guardrails, and what stays human.

  6. 06

    Executive readout

A portfolio and a 90-day sequence you own.

Expected outcomes

A document you can act on with or without us

Deliverables

  • Workflow map of the areas observed
  • Prioritized opportunity portfolio with scoring
  • Governance model and guardrail proposals
  • Adoption measurement plan
  • A 90-day execution sequence

Decisions it unblocks

  • What to build first, and why that one
  • What to leave alone for now
  • What governance has to exist before anything ships
  • Whether to build in-house or with us

Before you ask

Adoption consulting, answered plainly

Is this just a workshop with a different name?

No — workshops are part of it, but the distinguishing work is observation. We sit with teams while the work runs, because what people describe in a workshop and what actually happens on a Tuesday afternoon are reliably different documents.

How do you rank opportunities?

Against criteria we agree with you in the framing stage — typically business value, build effort, risk exposure and organizational readiness. The scoring is shown openly so your leadership can disagree with a weighting rather than with a conclusion.

Do we have to use you to build what you find?

No. The portfolio and the 90-day sequence are yours, and plenty of organizations build in-house from them. We would rather be the obvious choice for the build than the only one you are contractually left with.

Will observation make our teams uncomfortable?

It can, if it is framed as an audit. We frame it with the teams as workflow discovery, the people doing the work help name the candidates, and we do not report on individual performance. Getting that framing right is part of the engagement.

What if the honest answer is that nothing is worth building?

Then that is the readout. It is a rarer outcome than you might expect, but "the workflows here are too varied to automate profitably right now" is a legitimate finding and we will say it rather than manufacture a build engagement.
